Is it possible to remove the whole rear subframe , but leaving engine etc in place (with jacks etc). Bearing in mind I have one side of it off anyway?

The engine is part of the subframe, there is nothing else holding the engine in place. Would be a nightmare juggling job.

Is this just so you don't have to disconnect electrics, coolant etc?

As if I'd be that lazy....., well yes.

It ws an idea, but also have a chance fo a cheap subframe, and I wondered if I could just swap them over, save having to helicoil the damage bolts in my subframe.

Its a TF one though, so not sure if its the same anyway. Just buzzing some ideas around.

I may end up removing the whol engine anyway, as in your how to, in order to get gearbox in, but I'd rather not have to worry about breaking even more subframe bolts. If I swap them over, I can break my old one to my heart's conent

Its far easier to drop the lot than struggle with leaving the engine in. Theoretically you could, but its the whole Heath Robinson of jacks etc to hold the engine in. You are asking for a world of hurt and fail trying it.
The TF subframe is the same apart from some extra strengthening and the suspension mounts, as the TF uses coil suspension.
Figo is your man for subframe differences, im sure he can picture them in his sleep :)
I would bite the bullet, drop it and then sort any snapped bolts then.

I am not sure if the hydragas units would fit into a TF subframe.

Theoretically you could support the engine and gearbox from above but it would be a nightmare job.

Not sure how much pain it would be to convert a TF subby to an F.
